In October 2008, a finance director at Amazon walked into a leadership review with a six-page memo on international fulfillment costs.
She had a suspicion something in her own numbers was off. She could not find it before the meeting started.
Jeff Bezos found it in the Excel appendix in under a minute.
"If this number is wrong, I don't know how I can trust any of these numbers. You've wasted an hour of my time."
He tore the page in half, threw it down the table at her, and walked out. Brad Stone documents the scene in Amazon Unbound. The room sat in silence for a while after.
That is the brutal cousin of a gentler practice at the same company, one that eventually produced AWS, the Kindle, and Amazon Prime before a single line of code existed for any of them.
Before anyone builds a new product at Amazon, someone writes the press release for it first, as if it already shipped and already won. The process has a name inside the company: Working Backwards, documented in detail by former Amazon VP Colin Bryar, who ran it for years.
Five steps, in order, before any building starts.
1. Write the press release, as if the product already launched.
2. Write the FAQ, every hard question a skeptical customer would ask.
3. Write the user manual, exactly what the experience feels like.
4. Circulate it in a silent meeting. Everyone reads in the room. Nobody presents, nobody pitches.
5. Only greenlight it if the room is convinced by the document alone.
The mechanism underneath this is simple and easy to miss. A charismatic pitch can survive a weak idea. Tone, confidence, and delivery carry it across the room. A document read in silence has none of that. It either holds up on the page or it does not.
Bryar has been open about the failure rate. Most PR/FAQs, including several of his own, never became real products. The process is not designed to protect ideas. It is designed to kill the weak ones cheaply, before they cost anything more than an afternoon.
The next time you are about to defend an idea out loud, ask whether it would survive being read in silence instead.
The best ideas do not need a pitch to carry them.
